What actually changes when a label job switches between flexo and digital? The question rarely arrives as “which process is better.” It arrives as a job that has to move: the run got shorter, a brand added six SKUs, a promotion needs variable data, or a launch must be versioned. At that point, the useful question is what has to be re-qualified before the job can run at all.

Prepress changes first, and it changes in both directions

Flexo artwork is built around dot gain. Plates transfer ink through an anilox roll and the printed dot grows, so separations carry a compensation curve. Move that same file to digital and the compensation is now wrong. The job prints heavy or flat depending on how the file was built. The reverse is equally true: a file prepared for digital, with clean, uncompensated midtones, can look thin and broken on plate.

Trapping is the second difference. Flexo registration moves, so artwork carries traps and chokes to hide it. Digital registration is tight and repeatable, and traps that were necessary on plate may now appear as visible edges. The file should be reseparated rather than reused.

Color is where most of the surprises live

This is where a job most often fails to move cleanly. Flexo prints spot colors. A brand color is mixed, run through a chosen anilox and held across a long run, which is why flexo remains the process for brand-critical color on high-volume work.

Digital generally prints process color, often with an extended gamut. Many brand colors can be matched closely. Some cannot be matched in CMYK at all: saturated oranges, deep reflex blues and certain greens fall outside the gamut, and no amount of profile work will bring them in. When that happens, the honest options are an additional spot unit, a digital press with extra colors, or a conversation with the brand about a slightly different color. Discovering this at proof stage is cheap. Discovering it after the run is not.

Tolerance must be agreed per process. A Delta-E that flexo held comfortably may be tight for digital on a textured substrate, and the reverse also happens. The figure belongs in the specification next to the substrate because it is the combination that decides.

Substrate and pre-treatment

Digital presses accept a narrower substrate window than flexo. Thickness, stiffness, and surface energy all matter, and some films and papers need a primer or a treatment pass before the ink will key. A material that runs without comment on a flexo press may need qualification before it can go digital. This is worth checking early, because it can remove the digital option for a given job entirely.

Waste behaves differently, and this is the economic heart of it

Flexo carries high make-ready: plates mounted, registration achieved, color brought to target. That setup consumes material before a single saleable label comes off. Once running, marginal waste is low and unit cost falls with volume.

Digital has almost no make-ready. Waste is concentrated in the first few meters and then it is running, but unit cost does not fall as steeply.

The crossover point is therefore not a fixed number, as it depends on web width, the press, the number of colors and how much material make-ready actually consumes. The shape of the curve, though, is reliable. Below the crossover, digital wins on total cost including waste. Above it, flexo wins and keeps winning.

Finishing and durability need re-validation

This is the step most often skipped. Toner and ink behave differently under lamination, varnish, and cold foil. Adhesion differs, and so does scuff resistance. A label that survived a bottling line in flexo may not survive it in digital without a protective layer, and a digital label may need a different varnish to reach the same abrasion specification.

Barcode and QR readability should be verified on the actual combination of process and substrate rather than assumed from a screen proof. Edge definition differs, and scanners are unforgiving.

Versioning and variable data

There is one further difference that is not about cost at all. Digital can change content between labels without stopping: sequential numbering, batch and date codes, regional versions, and personalized elements. Flexo can achieve some of this with overprinting units and inline systems, but the setup changes the economics of the job. If the real requirement includes variation inside the run, that alone can decide the process, wherever the cost crossover happens to sit.
